When we first met the client, they were operating a thriving $1.5MM food service business with a solid reputation in their niche market. However, they had no experience in the retail space, no consumer-facing products, and no established retail relationships. Despite their operational success, the company faced significant barriers to entry in the retail category, from supply chain complexities to brand positioning challenges. Their ambition was clear — to transition from a food service supplier to a nationally recognized retail brand that could compete on grocery shelves and in major distribution networks. The opportunity was promising, but it required a complete strategic reorientation and a capable partner to guide the process end to end.

Simultaneously, we developed a robust marketing and sales strategy, combining data-driven insights with on-the-ground execution to drive brand awareness and velocity. Recognizing the importance of internal strength, our team sourced and hired essential team members to build internal capacity for sustained growth. We also led co-manufacturer negotiations, ensuring cost efficiency and production scalability, while introducing experienced legal and financial partners, including a seasoned CFO, to provide structural stability. To amplify exposure and align with the brand’s lifestyle positioning, we negotiated strategic sports venue partnerships, expanding brand visibility to national audiences.
Results
In just 18 months, the transformation was remarkable. The company successfully evolved from a regional food service business into a nationally distributed retail brand. With products now available in over 1,100 retail doors nationwide, the brand achieved a projected $14MM+ annual forecast for 2024, representing nearly a tenfold revenue increase. Beyond the numbers, the brand now possesses a scalable structure, a strong leadership team, and a clear roadmap for sustained retail growth — a true example of what’s possible when strategic vision meets disciplined execution.
